Customer Lifetime Value for Independent Boutiques: The 20% That Drives 80%

Most boutiques treat every walk-in the same. But 20% of your customers likely drive 70-80% of revenue. Here's how to identify and grow that cohort with a proper CRM spine.

The problem

You know your top customers by face but not by numbers. You send the same WhatsApp broadcast to 2,000 contacts and wonder why response rates drop every month.

The Pareto reality of retail

In every retail dataset we've analysed for premium boutiques, the top 20% of customers by transaction count drive between 68% and 82% of gross revenue. The bottom 40% often account for less than 5%.

Yet most boutiques run one broadcast list, one discount code, one message. The high-LTV customer gets the same 'flat 10% off' as the one-time walk-in — and slowly disengages.

What a real CRM spine looks like

You need three numbers per customer, updated automatically after every sale:

  • Lifetime Value (LTV) — sum of all past purchases, net of returns
  • Transaction Count — how often they've bought
  • Recency — days since last purchase

Segments that unlock action

With those three numbers, five segments emerge naturally: VIPs (high LTV, recent), At-Risk VIPs (high LTV, lapsed 60+ days), Loyalists (many transactions, moderate LTV), New (first purchase < 30 days), and Dormant. Each deserves a different message and different economics.
